Waqf (Islamic endowment) constitutes one of the most enduring instruments in Islamic philanthropy and has, for centuries, served as the financial backbone of pesantren in Indonesia. This study investigates the strategic impact of waqf on three integrated dimensions of student development academic, psychological, and character at Pondok Pesantren Darunnajah, a pesantren whose 1.102-hectare waqf land base has enabled the cultivation of more than 13,000 santri across twenty-three campuses. Employing a qualitative case-study design with thematic analysis of interviews, institutional documents, and academic literature published between 2021 and 2025, this study demonstrates that the productive waqf management model at Darunnajah operationalised through a social enterprise approach produces three significant outcomes. First, academically, waqf revenue funds scholarships, and teacher professional development, which is reflected in the institution’s A-grade accreditation and the placement of its alumni in leading universities in the Middle East, Europe, and Asia. Second, psychologically, the financial stability afforded by waqf creates a secure learning environment that enhances santri’s mental well being, reduces academic stress, and strengthens spiritual resilience. Third, in terms of character, waqf functions as a hidden curriculum that internalises the Panca Jiwa values; sincerity, simplicity, independence, Islamic brotherhood, and responsible freedom as santri witness and participate in the management of communal endowed assets. The study concludes that waqf at Darunnajah is not merely a source of funding but a pedagogical ecosystem that integrates academic, psychological, and moral formation. Recommendations include strengthening the literacy of waqf managers, leveraging digital waqf platforms, and institutionalising the waqf model as a replicable framework for sustainable Islamic education.
